Texture Engineering
Hericium-first · 22 archetypes · 17 R&D experiments · 3 cleared to fire
From Jenn's brief — "focus on texture, scrape broader, like Impossible, like tofu inside it, with sea salt instead of plaster, with layering" — to a 22-archetype canonical schema (F1-F22), 17 hericium-based recipe candidates, and 3 ready-to-fire kitchen experiments greenlit for execution.
⛔ HARD CONSTRAINT — 100% PLANT-BASED. Every archetype, every recipe, every supplier line in this package obeys: vegan, no egg, no dairy, no honey, no animal-derived ingredient at any stage. Industry-default paths that use animal-derived ingredients (e.g. commercial Quorn's egg albumin hardener, dairy casein binders) appear ONLY as exclusions — never as candidate paths for GAIA Eats. Plant-only substitutes are mandatory.

The decision summary
Path B locked — migrate base mushroom from shiitake to Hericium erinaceus (lion's mane). Skip the F2 binder (psyllium+soy stuffing) of v1; let hericium's native 42.5%-protein meat-like fiber do the texture work. Layer in chickpea-tofu with unrefined Malaysian sea-salt coagulation (HM2-103) or seitan disulfide-network (HM2-112), with the fine-dining 4-layer architecture (HM2-105) as the showcase. Three SKUs, three price-points.
Approved by Jenn 2026-05-16 — Fire all 3 R&D experiments (HM2-EXP-103 · HM2-EXP-112 · HM2-EXP-105), order the full texture-engineering kit, source hericium from Cameron Highlands (Ganofarm primary). Deploy intel package. Tremella/Auricularia/Maitake exploration + tempeh-firming "different play" deferred to future runs.

The 3 greenlit fires
| Order | Experiment | F-stack | Predicted score | Cost | Why this one |
| 1 | HM2-EXP-103 · Hericium Sea-Salt Tofu | F1 + F2 + F10 | 8.7 / 10 | RM 80 | Most aligned with brief: "tofu inside it + sea salt instead of plaster" |
| 2 | HM2-EXP-112 · Hericium-Seitan Steak | F1 + F18 + F4/F7/F8 | 8.7 / 10 | RM 60 | Cheapest premium SKU at RM 6/portion; meaty seitan-tier chew |
| 3 | HM2-EXP-105 · 4-Layer Architecture | F1 + F2 + F10 + F17 + F8 | 9.2 / 10 | RM 150 | Showcase — 4 textures in 1 bite (alginate burst + psyllium soft + konjac firm + sear crust) |
The 3 combinatorial alphas (the chemistry moats)
| Pair | Lift | Mechanism |
| Hericium fiber × konjac stuffing | +0.20 | Hericium native cavity absorbs konjac slurry → F17 alkali-deacetylated sets inside → thermo-irreversible firm-bite resists harissa cook |
| Wheat glutenin S-S × heat cook (F18) | +0.22 | Disulfide bridges strengthen on cook; gliadin viscoelastic plug — the seitan signature |
| Hericium × shio-koji | +0.24 | Hericium high free-Glu × A. oryzae peptidoglutaminase liberation = umami stacking without bitter peptides |

What this work unlocks
Now
- 3 kitchen R&D fires queued with full SOPs, scoring rubrics, and pre-flight checklists ready
- Hericium supplier identified (Cameron Highlands · Ganofarm) with WhatsApp outreach script
- Texture-engineering kit ordered (single bulk purchase RM 660-940) covering 20+ future experiments
- Schema doubled — F1-F22 vocabulary is now the canonical reference for all GAIA Eats texture R&D going forward
- 3 new SKUs designed — Classic (103 gluten-free) · Steak (112 premium) · Layered (105 fine-dining)
Next sprint (post-Tranche A results)
- Tremella · Auricularia · Maitake · Morel deep-dive pilots (the other absorbent fungi captured for later — same FOOD-PARTICLE-SEMANTICS framework, ~50-70% time savings claim)
- Tempeh-firming "different play" — Jenn's flagged separate pilot using R. oligosporus on non-soy substrates (chickpea, hericium-soy blends)
- Lobster mushroom · Chicken-of-the-woods (wild-foraged, lower priority but high-novelty)
Long arc
- Menu launch — 3-tier hericium SKU line on GAIA Eats menu (RM 16-22 / 22-26 / 28-34 price-points)
- Cross-brand application — texture-engineering framework applied to Pinxin, MIRRA, Wholey product lines
- IP/defensible moat — the 4-layer architecture (HM2-105) is potentially patentable; document carefully
